Yakitori and Konro Grilling: Charcoal, Heat Zones, and Burn Time

Yakitori and konro cooking put a narrow bed of charcoal under a long run of skewers and ask it to hold steady for a whole service. That rules out most fuel. What you need is high heat with almost no flame, very little ash, and a burn that lasts hours rather than minutes. What a konro actually asks of a fire

A konro is a long, narrow, shallow box. That shape is the whole point. It puts the fire close to the food and keeps the heat in a tight channel, so a skewer cooks across its length instead of in one hot spot.

It also means you are working with very little fuel volume. A kettle grill can hide a lot of sins under a deep bed of charcoal. A konro cannot. Every problem with your fuel shows up inside twenty minutes.

Three things break a konro service:

Flame. Chicken skin renders fat straight down onto the coals. Fuel that flares turns a yakitori station into a fire-fighting station, and you taste it on the skewer.

Ash. A shallow bed has no room for it. Ash builds, airflow chokes, heat drops, and it happens right in the middle of the push when you have no hands free to fix it.

Smoke. Yakitori is a salt-and-fire dish. There is nowhere for heavy hardwood smoke to hide.

Binchotan solves all three, which is why it became the standard. Extruded charcoal at binchotan-grade density solves the same three at a price you can put on a prep list.

Building heat zones on a narrow bed

Most grilling advice tells you to bank coals to one side. On a konro that gives you two zones and wastes half your rail.

Work in thirds along the length instead:

Hot third. Coals packed tight, no gaps. This is for skin, for the final crisp, for anything that wants colour in ninety seconds.

Working third. Coals with finger-width gaps between them. Most of your service happens here. Thigh, tsukune, vegetables, anything that needs to cook through without the outside getting ahead.

Holding third. A thin scatter, or the tail end of the bed. Somewhere to park a skewer that is done early while you wait on the rest of the order, without it drying out.

The gaps do the work. You are not adjusting the fuel's temperature, you are adjusting how much of it is under the food. With a dense extruded log that holds output for hours, the zones you build at the start of service are the zones you still have three hours later.

Grill geometry, and why width is the number that matters

A skewer spans the short dimension. So the width of your bed decides how much of the skewer sits over fire, and the length decides how many skewers you can run at once.

Both Thaan Grills are 8.5 inches across. The XL does not get wider, it gets longer, going from 13 inches of rail to 25. That is the konro principle rather than the kettle principle: you extend the channel instead of opening up a square. It also means nothing about your technique changes between the two models. Same zones, same skewer position, roughly twice the covers.

At 8.5 inches, a standard yakitori skewer sits with its loaded section over the coals and its handle end clear of the heat, which is what lets you turn a rail of skewers without a glove.

The grates sit about an inch apart. Skewers rest across them without rolling, and the gaps let ash fall clear of the bed rather than collecting under your fire.

Getting through a service on one load

This is where fuel choice stops being a preference and starts being a labour cost.

If your charcoal gives you ninety minutes, someone is rebuilding the fire mid service. That means a station going cold, a person pulled off the line, and a bed that behaves differently after the rebuild than it did before. Anyone who has run a rebuild at 8pm on a Saturday knows what it does to ticket times.

A 4 to 6 hour burn covers a dinner service on one light. You build the bed once, you dial your zones once, and the fire you finish on is the fire you started with. That consistency matters more to a yakitori program than peak temperature does, because the whole discipline is repeatability across a hundred skewers.

Toward the end you will want to consolidate: push what is left together, close your gaps, and the bed will carry you through the last tickets.

Lighting, and why it takes longer

Dense charcoal takes longer to catch. That is the trade you make for the burn time, and it catches people out the first time.

Use a solid firestarter. Not lighter fluid, which leaves a chemical residue you will taste on food this delicate. Set the logs so air can move through them, light from underneath, and give it fifteen to twenty minutes before you judge it. The hollow centre of an extruded log pulls air through the middle, so it catches from the inside and works outward.

You are ready when the logs are ashed over grey with no black patches and no visible flame. Spread and zone from there. Anything that lights in five minutes will leave you early too.

Common questions

Can you cook yakitori without binchotan?
Yes. What yakitori needs is dense, clean, flame-free charcoal that lasts a service. Traditional Japanese binchotan does that, and so does extruded charcoal pressed to comparable density. Plenty of yakitori programs in the US run on Thaan for exactly that reason.

How much charcoal does a konro service take?
It scales with the length of your bed. On the Thaan Grill, a 5 lb box of Thai-Style Charcoal covers at least two cooks. On the Thaan Grill XL, budget 10 lb for two. Either way one full load runs 4 to 6 hours, which covers most dinner services on a single light.

Why does my heat die halfway through service?
Almost always ash choking the airflow, and almost always a fuel problem rather than a technique problem. Briquettes and loose-pressed logs leave a heavy ash bed, and a shallow konro has nowhere to put it. Low-ash charcoal fixes the cause instead of the symptom.

Do I need a konro, or will another grill work?
The shape is doing real work, so a purpose-built konro or a narrow charcoal grill will always beat a kettle for skewers. What matters is a narrow bed you can zone along its length, and the fire sitting close to the food.

Does extruded charcoal flare up?
Not the way briquettes do. There is very little volatile material left after carbonisation, so rendering fat has less to catch. You will still get the occasional flare from a fatty skewer, which you manage by moving it, not by dousing the fire.
